Short Story
The real story of team performance is usually not sitting in a dashboard. It is playing out in the invisible signals people absorb every day. Disengaged helps leaders read those signals, understand how they are being perceived, and build micro-cultures that bring out more ownership and initiative.
Disengaged: Turning Passive Teams into Proactive Micro-Cultures
Why I Wrote Disengaged
I wrote this book because I have experienced disengagement myself, studied it closely, and spent years coaching leaders through the patterns that shape team culture. Again and again, I have seen capable people lose energy and initiative in environments that slowly diminished them, and I have seen the business cost that follows when ownership weakens, momentum slows, and accountability rests on too few people. Leaders often look outside the team for the next answer, while overlooking the fact that their people are their greatest resource and can also become a single point of failure when the environment around them is not designed well.

This book matters now because disengagement has become both a human problem and a business risk. Gallup found that only 31% of U.S. employees were engaged in 2025, and its research continues to show that engagement is tied to higher profitability, stronger productivity, and lower turnover.
We are in a moment where work is asking more of people while giving many of them less to work with. Teams are leaner. Pressure is higher. AI is changing how work gets done. And leaders can no longer afford environments where people stay quiet, wait for direction, or contribute only a fraction of what they are capable of. The advantage now will not come from having people who simply execute. It will come from building teams that can think, adapt, take initiative, and exercise judgment. That is the shift this book is written for.
How My Book Helps
Too many leadership books give you advice. This one gives you a mirror.
What makes Disengaged different is that it helps you step into the lived experience of your team. It shows you how your leadership is landing, how your environment is shaping behavior, and why people may be responding in ways you did not intend. The book gives you both a mirror to see yourself more clearly and a roadmap to build a stronger micro-culture.
Inside, you’ll discover:
- Why capable teams become passive long before performance visibly slips
- How leadership patterns, team design, and everyday signals shape ownership, initiative, and trust
- The difference between managing symptoms and addressing the real conditions driving disengagement
- What it takes to build a proactive micro-culture where stronger judgment, accountability, and performance can grow
- Why this matters even more in the age of AI, when human initiative, discernment, and adaptability become even more valuable
What’s in it for you
This book helps you move from:
- Constant oversight and firefighting → to stronger ownership and self-led execution
- Pushing for accountability → to building the conditions that make accountability more natural
- A team that waits and watches → to a team that thinks, contributes, and takes initiative
- Reactive management → to intentional leadership that drives stronger business outcomes
This Book Is Written In 3 Parts
Part 1 contains the introduction and Chapters 1–3:
This section introduces the problem at the heart of the book: why disengagement is widespread, often misread, and usually taking shape before performance visibly drops. It explores the human and business cost of disengagement, the six-stage arc of how people lose energy and ownership at work, and the story that sparked the book’s central argument.
Part 2 contains Chapters 4–10:
Built around the seven habits of well-intentioned mismanagement, this section shows how disengagement is often created through repeated leadership patterns that seem reasonable in the moment. Through stories and examples, readers see how habits like over-directing, poor delegation, conflict avoidance, and pressure-based accountability can quietly produce passivity, dependence, silence, and loss of initiative.
Part 3 contains the Proactive Framework, Chapters 11–19 and the conclusion:
This is the design section of the book, where the focus shifts from diagnosis to design. Through the PROACTIVE framework — Purpose, Rights, Ownership, Alignment, Consequences, Trade offs, Incentives, Voice, and Endurance, readers learn how to shape the systems that drive team behavior and why that matters even more in the age of AI.
